Guide
Outbound agency vs in-house SDR: which is right for your B2B tech company?
Short answer: Use an outbound agency when you need meetings quickly, haven't proven which ICP and message work yet, or can't afford a full SDR hire plus the tools and management it needs. Hire in-house SDRs when you already have a repeatable outbound playbook and enough volume to keep a team busy and coached. Many B2B tech companies start with an agency to find what works, then hire in-house to scale it.
Side-by-side comparison
| Outbound agency | In-house SDR | |
|---|---|---|
| Time to first meetings | Weeks. Infrastructure, data and process already exist. | Months. Hiring, onboarding and ramp come first. |
| Cost structure | One monthly fee or project fee. | Salary, commission, benefits, data and sequencing tools, sending infrastructure, and manager time. |
| Risk if it doesn't work | Low. End the engagement. | High. A bad hire costs months and severance. |
| Product knowledge | Lower at the start. Depends on onboarding and the agency's domain focus. | Grows deep over time. |
| Control | Shared. You approve messaging and targeting. | Full. |
| Learning across markets | High. Agencies see what works across many campaigns. | Limited to your own data. |
| Best for | Testing ICPs, entering new markets, event pushes, founder-led sales. | Scaling a proven playbook with steady volume. |
The real cost of an in-house SDR
The salary is only part of it. Before you compare against an agency fee, add up:
- Base salary, commission and benefits
- Contact data and enrichment tools
- A sequencing tool and LinkedIn tooling
- Separate sending domains, mailboxes and warm-up
- Management and coaching time from a sales leader or founder
- Ramp time before the SDR produces at full speed, usually several months
- Turnover: SDR roles have high churn, and every replacement restarts the ramp
When an outbound agency is the better choice
- You're founder-led and need pipeline now, without building a team.
- You haven't validated which ICP, persona and message work.
- You're entering a new market, like an Israeli company going to the US or Europe.
- You have a specific push, such as a conference, where you need meetings in a short window.
When to hire in-house
- You have a repeatable playbook with known conversion rates.
- You have a sales leader with time to coach SDRs.
- Your volume justifies a team, and you're ready for the tooling and management that comes with it.
The hybrid path
A common pattern for B2B tech companies: start with an agency to find the ICP and messaging that books meetings, then hire SDRs and hand over the proven playbook, sequences and lists. Some keep the agency for event pushes and new markets afterwards.
How to choose an outbound agency
- Domain focus. Do they understand your buyers? Selling to CTOs and CISOs is different from selling to marketers.
- How they measure success. Qualified meetings and pipeline, not emails sent.
- Deliverability. They should never send cold email from your main domain.
- Message approval. You should see and approve what goes out under your name.
- Sample work. Ask for a sample sequence for one of your real target accounts before you sign.
